Your competitors are getting search traffic for topics you’ve never covered. Every one of those topics is a customer you didn’t meet. A content gap analysis finds exactly which keywords and topics your competitors rank for — but you don’t — so you can close the gap systematically instead of guessing what to write next.
What a Content Gap Analysis Actually Is
A content gap analysis compares the keywords your site ranks for against the keywords your competitors rank for, then isolates the difference: the terms driving them traffic that you’re invisible for.
This is different from general keyword research. Keyword research finds terms people search for. Gap analysis finds terms people search for that your competitors already convert on — which means the demand is proven and the content angle is validated. You’re not guessing; you’re following a map your competitors drew for you.
The output is a prioritized list of topics to create, each with a reason it will work: someone in your market already ranks for it and gets business from it.
Step 1: Pick the Right Competitors to Analyze
Your gap analysis is only as good as the competitors you choose. Pick wrong and you’ll chase irrelevant topics.
- Choose 3–5 direct competitors. These are businesses selling to the same customers you want — not giant publications or marketplaces you can’t realistically outrank.
- Include one aspirational competitor. A slightly larger business in your space shows you where the ceiling is and what topics you’ll want in six months.
- Exclude irrelevant giants. If a massive retailer ranks for everything, their keyword list will drown out useful signals. Filter for competitors close to your size and niche.
- Check they actually do content well. A competitor with 200 indexed blog posts is a better source of gaps than one with a five-page brochure site.
Step 2: Compare Content and Extract the Gaps
With competitors chosen, pull the keyword data and find what you’re missing.
- List every keyword each competitor ranks for in the top 20 positions. Tools built for this make it fast; doing it manually from search results works for a first pass on a small niche.
- Remove keywords you already rank for. What’s left is your raw gap list.
- Filter by relevance. Delete branded terms (their brand name), irrelevant topics, and keywords with no commercial or informational value for your business.
- Group what’s left into topics. Fifty related keywords usually collapse into 8–10 article topics. “Best CRM for realtors,” “CRM for real estate agents,” and “realtor CRM software” are one article, not three.
- Note the format that ranks. Are the top results listicles, how-to guides, comparison pages, or videos? Match the format searchers clearly prefer.
Step 3: Prioritize Topics by Opportunity, Not Volume
The biggest keyword isn’t the best target. Prioritize with this scoring logic:
- Relevance to your offer (weight: highest). A topic that attracts your exact buyer beats a high-volume topic that attracts everyone.
- Competitor weakness. If competitors rank #8–#15 with thin, outdated content, you can beat them with one strong article. If they hold #1 with a definitive 5,000-word guide, that gap costs more to close.
- Search intent match. Informational gaps (“how to choose…”) feed your funnel; commercial gaps (“best X for Y,” “X vs Y”) convert faster. Balance both.
- Your authority to write it. Topics where you have real expertise, data, or experience will outperform generic rewrites of what’s already ranking.
Score each topic 1–5 on these four factors. Write the highest scorers first.
Step 4: Map Keywords to a Content Plan
A gap list without a plan is just a spreadsheet. Turn it into a publishing calendar:
- One primary keyword per article. Give each piece a single target keyword, then map 3–5 secondary keywords (the variants you found) into its headings and body.
- Plan internal linking upfront. Decide which existing pages each new article will link to — especially your money pages (services, product pages, audit offers). New content should push authority toward pages that convert.
- Sequence for quick wins. Publish the low-competition, high-relevance topics first. Early traffic wins fund the longer-term plays.
- Set a realistic cadence. One excellent article per week beats four thin ones. Quality is the ranking factor most competitors underinvest in.
Step 5: Write Content That Actually Closes the Gap
Publishing something on the topic isn’t enough — you have to publish something better than what’s ranking.
- Cover the topic more completely. Read the top 3 ranking articles and note what each misses. Your article should answer the questions they leave open.
- Add what competitors can’t copy. Original data, real examples, screenshots from your own work, specific numbers from your experience. Unique value is the hardest thing to outrank.
- Match and exceed the format. If listicles rank, write a better listicle — more items, better descriptions, clearer structure.
- Optimize the basics. One H1 with the primary keyword, descriptive H2s, a meta description that earns the click, and internal links to your related pages.
- Update, don’t just publish. Revisit gap articles every 6–12 months. Freshness matters, and updating a ranking article is cheaper than writing a new one.
Common Mistakes That Waste the Whole Exercise
- Chasing competitor branded keywords. You’ll never outrank them for their own name, and the traffic wouldn’t convert anyway.
- Ignoring search intent. Writing a product page for an informational keyword (or vice versa) guarantees it won’t rank no matter how good the content is.
- Publishing without promotion. New articles need initial traction — share them with your email list, on social, and in relevant communities.
- Treating it as one-and-done. Competitors publish too. Re-run your gap analysis quarterly to catch new gaps before they cost you quarters of traffic.
